Running OKRs and KPIs Side by Side

Practical ways to drive team alignment by combining OKR and KPI methodologies under one framework.

OKRs (Objectives and Key Results) and KPIs (Key Performance Indicators) are often positioned as competing methodologies inside organisations. In reality, when structured correctly, the two frameworks powerfully complement each other.

Understanding the Difference

OKRs answer the question "where are we going?" — setting ambitious, inspiring targets. KPIs answer "how well are we doing?" — measuring whether existing processes are healthy. One is a compass, the other is a thermometer.

How to Integrate Them

  1. Define company-level OKRs — top-line ambitions such as annual revenue growth, market share, or customer satisfaction.
  2. Attach 2–4 KPIs beneath each OKR to serve as its health indicators. These KPIs tell you whether you are on track to hit the objective.
  3. Review KPIs weekly and monthly; hold OKR check-ins quarterly.
  4. When a KPI drifts, first ask whether the underlying OKR is still valid — if strategy has shifted, update the objective before reacting to the metric.

Common Pitfalls

  • Using KPIs as goals: "Increase sales by 20%" is an OKR, not a KPI. A KPI might be "monthly active customers."
  • Too many OKRs: Focus is maintained with no more than 3–5 company-level OKRs per cycle.
  • Managing them in separate tools: Fragmented tracking makes consolidation painful — a single platform is essential.
